Redesign Culture for mixed human–agent companies

Most company cultures were designed for an organization in which humans performed the work, managers coordinated it, and judgement travelled through people.

Machines can't learn "the way we do things around here" by osmosis. As we are shifting from "AI as a tool" to "AI as a member of the team", culture now has to move from something mostly implicit and human-interpreted to something explicit and operational.

It needs principles that people and machines can operate from.
    The Challenge

    A two-pronged problem

    Problem 1

The way people work has fundamentally changed

AI now drafts, decides, and executes alongside humans, collapsing how fast work moves and who (or what) actually does it.

But almost no one has gone back and rewritten their culture to match. Vision, mission, values, and behaviours were authored for a world of human teams working at human speed. They've been left untouched while the ground beneath them shifted.

    The result

Companies run on a new operating model while still guided by an out of date definition of culture.

    Problem 2

AI doesn't absorb culture by osmosis

Agents do exactly what they're configured to do. If your culture — your priorities, your standards, your judgement — hasn't been updated and added to the context layer, your AI won't reflect it.

    The result

Your AI scales execution without cultural context — improvising, optimising for the wrong things, and amplifying misalignment at machine speed.

    Culture as Infrastructure

Agents can optimize for the wrong things and amplify misalignment

Every company runs on a bunch of stuff nobody wrote down. People just know who to ask, when it's fine to bend a rule, which priority actually matters this week, what "good enough" looks like, and when something needs to go up the chain. It works because people are good at learning by osmosis and reading a room.

    Values like:

    “Move fast.”
    “Customer obsession.”
    “Act like an owner.”

are useful cultural shorthand for humans because humans bring enormous amounts of social and contextual knowledge to them.

    Agents don't.

For an agent, those principles need to be decomposed much further:

Customer obsession → Which customer? Under what circumstances? Can I offer compensation? How much? Can I override policy? What happens if customer benefit conflicts with margin, regulation or privacy?

If you haven't updated your culture, made it explicit, legible, and real, you're not building a company. You're building a very fast machine that has no idea what you actually care about.

    The Real Dividing Line

It's not about tool adoption — everyone has the tools

The line is whether your org chart, your workflows, and your definition of a good employee have actually been rewritten around the assumption that AI does a meaningful share of the work.

The cost of not starting compounds faster in a growth-stage company than anywhere else. If you're not sure which side of the line you're on, that uncertainty is usually the answer.
